The Maturity Assessment tells you where you are - but now you need to know what to do about it.
From maturity assessment to meaningful action
The Maturity Assessment tells you where you are. The next question is: what does that actually mean for your organisation? If you haven't yet taken the free Madurez AI Maturity Assessment, start here
AI transformation is not simply a technology decision. Before deciding what to automate, build or buy, you need to understand the gap between leadership perception and operational reality — and then identify the problems that are worth solving.
My approach moves through two deliberate stages:
Stage 1 - Diagnostics & Alignment
Stage 2 - Deep Dive
These are not mutually exclusive.
Stage 1 - Board Diagnostic and Alignment Review
Understand where you are......
and where the team may see things differently
Here I start with understanding the perspectives of both leadership and operational staff. Critically, I will establish the vision of management, the pressure points staff face, their cost, and from these insights, I can then determine the extent to which the SLT and staff are aligned. This is crucial, as AI implementation must build from a foundation of strong alignment to maximise impact.
For example, leadership may believe that technology is ready for AI, while operational teams are still manually moving information between disconnected systems. Equally, operational teams may already be finding valuable uses for AI that leadership has not yet recognised.
These differences are important signals.
The outcome
The result is an AI Alignment Map identifying:
- where leadership and operations are aligned
- where material differences exist
- where operational reality is ahead of leadership perception
- the areas presenting the greatest risk or opportunity
- the priorities that warrant deeper investigation
Stage 2 - Organisational Deep Dive
Understand the problems before deciding on the solution
The Deep Dive is built around the priorities identified through the Diagnostics & Alignment stage.
I work with leadership and operational stakeholders to understand how the relevant parts of the organisation actually operate — examining processes, systems, data, workflows, manual activity, duplication, bottlenecks, decision-making, controls and existing use of AI, where relevant.
The central questions are simple:
- What is the problem?
- Why does it exist?
- What is it costing the organisation?
- What could be done differently?
Only once those questions have been answered do we consider whether AI provides a better answer (right now). Leadership and operational alignment is an important component of readiness — but it is only one part of the picture. So, if there is work to be done to 'get ready' - that's more than ok.
If the next stage is moving from divergence to alignment - this is where further effort is essential. Moving to AI implementation will likely prove largely unsuccessful in the long term unless your readiness is improved.....
If you are ready, then each potential opportunity can then be assessed against factors including:
- governance and regulatory considerations
- commercial and operational value
- customer impact
- data availability and quality
- technology and integration requirements
- implementation complexity
- human and organisational impact
- readiness to act
The objective is not to find reasons to use AI.
It is to identify where AI could genuinely improve the organisation and achieve its strategic ambitions — and where it cannot.
The objective is not to decide who is right.
It is to establish which differences matter, why they matter and where further investigation is justified.
What happens next?
The output of the two stages provides a practical basis for the organisation's next decision.
That may be:
- building internal AI capability
- selecting an existing solution
- configuring AI within the existing technology environment
- developing a bespoke workflow or capability
- bringing in specialist implementation expertise
- or deciding that AI is not the appropriate solution
Where appropriate, Madurez AI can remain involved as an independent strategic adviser, supporting AI strategy, governance, prioritisation, vendor evaluation, build-versus-buy decisions, benefits realisation and board reporting.
I do not need to be the technology supplier or project manager.
Our role is to ensure that the organisation is asking the right questions, solving the right problems and making informed decisions about AI.
The Madurez AI approach
ASSESS → DIAGNOSE & ALIGN → DEEP DIVE → ACT & SUSTAIN
The free Maturity Assessment establishes where you are.
Board Diagnostic and Alignment Review stage establishes where internal differences are apparent and where to focus.
The Organisational Deep Dive stage determines what the underlying problems are and where genuine opportunities exist.
Only then the decision of what to do about them arises.
Better questions. Deeper insight. A clearer path to AI value.
Retained Advisory
From strategy to implementation — with independent AI leadership
Where the next step identified is implementation, organisations require continued support. Madurez AI can provide ongoing independent strategic and governance advice as AI initiatives move from recommendation into delivery.
This can include acting as a fractional or retained CAIO, providing senior AI leadership without the cost or commitment of a full-time appointment.
Services can include:
- Implementation oversight (not project management) — helping ensure agreed priorities remain aligned to the original business objectives
- AI strategy — evolving the roadmap as technology, regulation and organisational priorities change. Right now, AI is changing constantly!
- Governance & risk — establishing and maintaining appropriate AI governance, policies, controls and board reporting
- Build vs buy — evaluating solutions, suppliers and technology choices independently
- AI leadership / CAIO — providing experienced strategic direction and acting as the senior AI voice within the organisation
- Training & capability — developing leadership and employee understanding, confidence and practical AI capability
- Adoption & change — helping the organisation embed AI into the way people actually work
- Benefits realisation — tracking whether AI initiatives are delivering the value originally anticipated
- Board advisory — translating complex AI developments into clear commercial, operational and governance decisions
Implementation can be undertaken by the organisation's existing teams, technology partners or specialist providers. Madurez AI remains independent, providing the strategic challenge, governance and oversight needed to keep implementation focused on the outcomes that matter.
The objective is not simply to implement AI.
It is to ensure that AI becomes useful, governed, adopted and commercially valuable.
Executive AI
Better AI decisions start with better-informed leaders.
AI is creating opportunities to improve productivity, redesign processes, enhance customer outcomes and develop new ways of working. But technology is only part of the challenge.
Leadership teams are increasingly being asked to make decisions about where to invest, what to prioritise, how to manage risk and how to turn AI ambition into practical implementation.
Madurez Executive AI helps boards, business owners and senior leaders build the understanding and confidence to make those decisions.
From focused Executive AI Briefings and Masterclasses to a facilitated Executive AI Implementation Programme, engagements can be tailored to your organisation, leadership team and stage of AI adoption.
The emphasis is not simply on learning about AI. It is on applying that understanding to the questions that matter to your organisation.
Depending on the engagement, this can include:
- identifying where AI could create meaningful business value
- prioritising opportunities and developing credible business cases
- understanding implementation, data, technology and vendor considerations
- addressing governance, risk and responsible adoption
- considering the impact on people, processes and ways of working
- translating priorities into practical next steps and an implementation roadmap
Where appropriate, Executive AI can also be informed by the Madurez AI Transformation Readiness Diagnostic, helping focus leadership attention on the organisation's particular strengths, gaps and priorities.
Your organisation. Your priorities. Better-informed decisions.
